Agency Chefs, Permanent Hire, or Chef-Crafted Supply: What Each Costs

An agency chef and a chef-crafted meal solution solve different problems. An agency fills a gap in a brigade you are still paying for, at a UK charge rate of roughly £23.50–£34.00 per hour depending on grade and location. A chef-crafted meal solution changes what the brigade needs to be, so a 100-cover service runs on two staff at £3.10–£4.50 per meal, with no agency booking to make when someone calls in sick.
Agencies are a staffing answer to what is usually a structural problem
When a kitchen cannot cover its shifts, the first call is almost always to an agency. It is the fastest fix available, and for a genuine short-term gap it is the right one — a head chef in hospital, a resignation mid-season, a fortnight of unexpected volume.
The difficulty is that a growing number of operators are not using agencies to cover a gap. They are using them to run a permanent service that they can no longer staff permanently. Once that becomes the default, the economics change from "an unfortunate month" into a fixed line in the budget — and the operational risk does not go away, it just gets rented back to you every week.
That distinction matters more than any hourly rate, so it is worth being precise about what each model actually buys.
What an agency chef costs in 2026
The published UK benchmarks for 2026 put agency charge rates outside London at roughly £23.50–£28.50 per hour for a chef de partie, £25.50–£31.00 for a sous chef and £27.50–£34.00 for a head chef. Central London runs higher again for senior grades. Those are client charge rates, not the chef's take-home — the gap covers holiday pay at 12.07%, employer National Insurance at 15%, pension at 3% and the agency's own margin.
Put a single agency chef de partie on a ten-hour day and the cover alone is £235–£285 before a single ingredient is bought. That is one person. It does not include the rest of the brigade, the kitchen porter, the food cost, or the hours your head chef spends on the phone arranging it.
The number is not the real issue, though. The real issue is what you are buying for it: a person for a shift. Tomorrow's shift is a separate transaction, at a rate you do not control, from a pool you are competing for.
What a chef-crafted meal solution replaces
A chef-crafted meal solution moves production off site. Dishes are developed and cooked by chefs in a central production kitchen, blast-frozen at the point of peak quality, and regenerated on site in smart ovens — an individual portion in about seven minutes, a multi-portion tray serving five.
What that changes is the skill requirement at the point of service. The person finishing the dish is following a programme, not cooking from raw, so the service no longer depends on a specific individual being in the building. At 100 covers, the model runs on two staff rather than four, at £3.10–£4.50 per meal fully loaded, with no management fee in the middle.
It is worth being straight about the trade-off: this needs freezer and smart-oven space on site, and it commits you to a menu library rather than a chef improvising daily specials. For a site that genuinely wants a chef's personality on the plate every service, that is a real cost. For most sites feeding a workforce, a membership or a set of guests, it is not.
Agency chef, permanent hire, or chef-crafted supply?
| Model | Best when | Watch-out |
|---|---|---|
| Agency / relief chef | A genuine short-term gap — illness, resignation, a seasonal peak you can see the end of | £23.50–£34.00/hr charge rate; no continuity; you are re-buying the same shift every week |
| Permanent hire | You have the volume and the kitchen to justify a full brigade, and you can recruit in your area | Highest fixed cost; turnover risk sits entirely with you; recruitment can take months |
| Chef-crafted meal solution | You want consistent, chef-developed food without the service depending on who turned up | Needs freezer and smart-oven space; a menu library rather than daily improvisation |
When an agency is still the right call
Plenty of times. If your kitchen works and you have lost one person, an agency is faster and cheaper than restructuring anything. If you run a genuinely chef-led operation where the menu changes with the market, an agency keeps that alive through a gap in a way a menu library cannot.
The question worth asking is simply how long the gap has been open. Agency cover that has run for two quarters is not cover any more. It is the operating model, and it is worth pricing it as one.
- Agency chefs and chef-crafted meal solutions are not competing answers to the same question — one fills a gap in a brigade, the other changes the size of brigade you need.
- UK agency charge rates for 2026 run around £23.50–£28.50/hr for a chef de partie and £27.50–£34.00/hr for a head chef outside London, with the gap over the chef's own pay covering holiday, employer NI, pension and agency margin.
- A single agency chef on a ten-hour day costs £235–£285 in cover alone, before ingredients and before the rest of the team.
- A chef-crafted model runs 100 covers on two staff at £3.10–£4.50 per meal, with an individual portion regenerated in about seven minutes and no management fee.
- Agency cover that has been in place for more than a couple of months has stopped being cover and become the operating model — price it accordingly.
Questions worth answering before you renew the booking
If the answer is "not many", the agency spend is a fixed cost wearing a temporary label, and it belongs in the same comparison as a permanent hire or a supply model.
UK charge rates in 2026 run roughly £23.50–£34.00 per hour depending on grade and location. Add the management time spent booking, briefing and re-briefing each new person.
This is the continuity question. If the answer is no, the menu is dependent on a labour market you do not control.
It is rarely measured and it is rarely small. It is also the cost most likely to drive the head chef out.
Often it is part — night shifts, weekends, overflow, or a second outlet — while the main brigade keeps the flagship service. The two models coexist perfectly well.
